most awesome one-liners. \u00a0\u201cNo matter how flat you make a pancake, it\u2019s always got two sides.\u201d \u00a0This is so true. \u00a0\u201cIf you\u2019re gonna debate me, you better not let your alligator mouth overload your hummingbird ass.\u201d \u00a0I can\u2019t interpret this one, but I\u2019m sure it was spot on at the time. \u00a0Although Dr. Phil\u2019s home-spun one-liners can come across a bit cryptic, sometimes he punches you in the face with a line of truth you\u2019ll never forget.<\/p>\n<p dir=\"ltr\">One such Dr. Phil-ism I will always remember kept running through my mind during my first ever\u00a0<a title=\"Continuous Improvement in Action\" href=\"\/6-benefits-of-kanban-for-project-management\/\" target=\"_blank\" rel=\"noopener noreferrer\" data-ol-has-click-handler=\"\">Continuous Improvement<\/a>\u00a0Event, and that is, \u201c<strong>You can\u2019t change what you don\u2019t acknowledge<\/strong>.\u201d<\/p>\n<p dir=\"ltr\">Because it\u2019s hard to acknowledge that you are accountable for your own situation, many people remain stuck in a pattern of doing something, says the doctor. \u00a0By acknowledging the thing you want to improve, you take the first step towards improvement. \u00a0Although the doctor was talking to a married couple when he said it, it also applied to the company and the relationships between us, the team members. \u00a0The acknowledgement of that which must be changed is a primary building block of a successful marriage AND a successful business.<\/p>\n<p dir=\"ltr\">Dr. Phil\u2019s words would prove true over and over as we pushed for change from deep inside the company in the aftermath of our Continuous Improvement Event. \u00a0Here\u2019s how it all went down:<\/p>\n<div class=\"ez-toc-section\" id=\"The_Back-Story\"><\/span>The Back-Story<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p dir=\"ltr\">Before coming to Planview AgilePlace, I worked with a retailer as an E-Commerce Marketing Manager. \u00a0The company was conservative in its expenditures and had traditionally taken a slow but steady approach to its growth. \u00a0When the executive team committed to \u201cgoing Lean,\u201d it was no surprise.<\/p>\n<p dir=\"ltr\">So, when I was asked to join a cross-functional team to help improve the company\u2019s Print Ad Proofing Process, I jumped at the chance. \u00a0While our print ads generated millions in revenue, we were wasting millions of dollars in overhead producing them. \u00a0Those were dollars that the company could have passed along to our customers!<\/p>\n<h2><span class=\"ez-toc-section\" id=\"The_Event\"><\/span>The Event<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>For four days, representatives from Advertising, Merchandising, Procurement, Store Operations, IT and other departments sat in a room together amongst whiteboards and stacks of post-it notes working to tease it all out. \u00a0Each person came armed with his\/her special bits of knowledge, and before we knew it, the walls were covered in post-it notes showing dozens of \u2018value streams\u2019, or workflows that each represented a part of the larger process.<\/p>\n<p>Here\u2019s an oversimplified account of how we created a new process:<\/p>\n<ol>\n<li dir=\"ltr\">\n<p dir=\"ltr\"><strong>Mapped out the current process<\/strong>\u00a0using hundreds of sticky notes (this took the entire first day). \u00a0Different colored notes and sections of the wall were designated to different sections of the process.<\/p>\n<\/li>\n<li dir=\"ltr\">\n<p dir=\"ltr\"><strong>Identified waste in the current process<\/strong>\u00a0(time spent re-working, correcting, waiting on turn-around, etc.) and grouped together waste items according to different types of work.<\/p>\n<\/li>\n<li dir=\"ltr\">\n<p dir=\"ltr\"><strong>Mapped a new process<\/strong>\u00a0using the discoveries we had made.<\/p>\n<\/li>\n<li dir=\"ltr\">\n<p dir=\"ltr\"><strong>Formed action plans<\/strong>\u00a0for putting the new process into place.<\/p>\n<\/li>\n<\/ol>\n<h2><span class=\"ez-toc-section\" id=\"The_%E2%80%98Ah-ha_Moment\"><\/span>The \u2018Ah-ha\u2019 Moment<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p dir=\"ltr\">We knew this thing was huge, but seriously? \u00a0We had never visualized the entire process, so it was enlightening to see just how huge it was! \u00a0It involved hundreds of people and a tremendous amount of resources from inside and outside the company working for several months just to produce one print ad. \u00a0Our company produced dozens of print ads each year, so you can imagine the potential savings.<\/p>\n<p dir=\"ltr\">Mapping, re-mapping and re-re-mapping the process took lots of work, but the savings opportunities we found through our discussions made it worthwhile.<\/p>\n<p dir=\"ltr\">Now, would anyone actually follow the new process? \u00a0Would we be able to effectively influence (and manage) this change?<\/p>\n<h2><span class=\"ez-toc-section\" id=\"Acknowledging_the_Need_for_Change\"><\/span>Acknowledging the Need for Change<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p dir=\"ltr\">Many of the changes hinged on the cooperation of other teams \u2013 especially those that had been less-than-receptive in the past. \u00a0The new process required people to hold others accountable, something many departments had failed to do because it was easier that way. \u00a0Rolling out the new process was going to be \u201clike nailing jello to the wall.\u201d<\/p>\n<p dir=\"ltr\">But, like a great marriage, success in business takes a willingness to acknowledge your flaws and motivation to do the work necessary to continuously improve. \u00a0The words of Dr. Phil, \u201cYou can\u2019t change what you don\u2019t acknowledge,\u201d makes so much sense in terms of continuous improvement. \u00a0If you don\u2019t take the time on the front-end to examine your processes and ask tough questions, you can\u2019t even begin to see what you aren\u2019t acknowledging, much less acknowledge it and take steps to improve.<\/p>\n<p dir=\"ltr\">Now that we could tie the new process back to a number (calculated based on time and money used to produce an ad), even the most resistant teams were forced to acknowledge that a change was needed and actually started to embrace the new process! \u00a0Those who were were once our biggest opponents had become our most vocal advocates.<\/p>\n<p dir=\"ltr\">Once everyone saw the benefit in\u00a0<strong>slowing down to go faster<\/strong>, our process improvements began gaining traction as people found the changes actually saved them time in their daily work. \u00a0Multiply that across hundreds of people, year after year, and you not only have massive savings for the company, you could also end up with a more fulfilled team and happier
