W<\/span><span data-contrast=\"auto\">e wanted to expand the Agile goodness into the rest of the business.<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p><strong>Phase 1<\/strong><span data-contrast=\"auto\"><strong>:<\/strong>\u00a0<\/span><span data-contrast=\"auto\">W<\/span><span data-contrast=\"auto\">e\u00a0<\/span><span data-contrast=\"auto\">started by identifying trends<\/span><span data-contrast=\"auto\">\u00a0in the market<\/span><span data-contrast=\"auto\">, saw opportunities to innovate\u00a0<\/span><span data-contrast=\"auto\">and<\/span><span data-contrast=\"auto\">\u00a0areas where we could expand our footprint<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-contrast=\"auto\">Our customers (traditional PPM organizations)\u00a0<\/span><span data-contrast=\"auto\">were on a path to transform,\u00a0<\/span><span data-contrast=\"auto\">so\u00a0<\/span><span data-contrast=\"auto\">we knew<\/span><span data-contrast=\"auto\">\u00a0Portfolio Management<\/span><span data-contrast=\"auto\">\u00a0needed to<\/span><span data-contrast=\"auto\">\u00a0encompass both Agile work and\u00a0<\/span><span data-contrast=\"auto\">traditional\u00a0<\/span><span data-contrast=\"auto\">project<\/span><span data-contrast=\"auto\">\u00a0delivery<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-contrast=\"auto\">We chose to expand to meet this market need, acquiring<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">Lean<\/span><span data-contrast=\"auto\">K<\/span><span data-contrast=\"auto\">it<\/span><span data-contrast=\"auto\">.<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">B<\/span><span data-contrast=\"auto\">ut s<\/span><span data-contrast=\"auto\">imply a<\/span><span data-contrast=\"auto\">cquiring Lea<\/span><span data-contrast=\"auto\">n-<\/span><span data-contrast=\"auto\">Agile software was not enough to make the<\/span><span data-contrast=\"auto\">\u00a0internal<\/span><span data-contrast=\"auto\">\u00a0impact we envisioned. While our product offerings\u00a0<\/span><span data-contrast=\"auto\">shifted to enable\u00a0<\/span><span data-contrast=\"auto\">Agile delivery<\/span><span data-contrast=\"auto\">,\u00a0<\/span><span data-contrast=\"auto\">we realized\u00a0<\/span><span data-contrast=\"auto\">our culture and workflows had to adapt as well<\/span><span data-contrast=\"auto\">\u00a0to the changing world of work<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p><strong>Phase 2:<\/strong><span data-contrast=\"auto\">\u00a0It was during this\u00a0<\/span><span data-contrast=\"auto\">stage that the company\u00a0<\/span><span data-contrast=\"auto\">as a whole felt<\/span><span data-contrast=\"auto\">\u00a0more of\u00a0<\/span><span data-contrast=\"auto\">the<\/span><span data-contrast=\"auto\">\u00a0pivot.<\/span><span data-contrast=\"auto\">\u00a0We invested in\u00a0<\/span><span data-contrast=\"auto\">training, specifically in\u00a0<\/span><span data-contrast=\"auto\">L<\/span><span data-contrast=\"auto\">eading<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">SAFe<\/span><span data-contrast=\"auto\">,\u00a0<\/span><span data-contrast=\"auto\">and\u00a0<\/span><span data-contrast=\"auto\">certif<\/span><span data-contrast=\"auto\">ied<\/span><span data-contrast=\"auto\">\u00a0about 40% of our staff<\/span><span data-contrast=\"auto\">\u00a0over the course of<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">a\u00a0<\/span><span data-contrast=\"auto\">year.<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">As product shifted to continuous delivery, our Marketing organization struggled to deliver the right work at the right time,\u00a0<\/span><span data-contrast=\"auto\">setting the stage<\/span><span data-contrast=\"auto\">\u00a0for<\/span><span data-contrast=\"auto\">\u00a0an Agile<\/span><span data-contrast=\"auto\">\u00a0transformation<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">To help stand up the new way of working in Marketing, we made strategic Agile-first hires and sprinkled\u00a0<\/span><span data-contrast=\"auto\">those folks\u00a0<\/span><span data-contrast=\"auto\">throughout the department.\u00a0<\/span><span data-contrast=\"auto\">W<\/span><span data-contrast=\"auto\">e<\/span><span data-contrast=\"auto\">\u00a0hired an excellent Agile coach<\/span><span data-contrast=\"auto\">,<\/span><span data-contrast=\"auto\">\u00a0who understood the type of work Marketing delivers<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-contrast=\"auto\">We revamped the way we thought about Value Streams, formed and reformed teams around\u00a0<\/span><span data-contrast=\"auto\">planning and our Go<\/span><span data-contrast=\"auto\">&#8211;<\/span><span data-contrast=\"auto\">t<\/span><span data-contrast=\"auto\">o<\/span><span data-contrast=\"auto\">&#8211;<\/span><span data-contrast=\"auto\">Market strategies<\/span><span data-contrast=\"auto\">, which\u00a0<\/span><span data-contrast=\"auto\">were<\/span><span data-contrast=\"auto\">\u00a0developed in PI Planning<\/span><span data-contrast=\"auto\">. Most importa<\/span><span data-contrast=\"auto\">ntly, we listened and learned from our customers, both in the language they use and the best practices<\/span><span data-contrast=\"auto\">\u00a0they<\/span><span data-contrast=\"auto\">\u00a0adopted.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p><strong>Phase 3<\/strong><span data-contrast=\"auto\"><strong>:<\/strong> Our current state is one of continuous inspecting and\u00a0<\/span><span data-contrast=\"auto\">adapt<\/span><span data-contrast=\"auto\">ing<\/span><span data-contrast=\"auto\">, as Agile transformations are never\u00a0<\/span><span data-contrast=\"auto\">truly<\/span><span data-contrast=\"auto\">\u00a0over.\u00a0<\/span><span data-contrast=\"auto\">We are\u00a0<\/span><span data-contrast=\"auto\">taking<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">PI Planning into other departments,\u00a0<\/span><span data-contrast=\"auto\">breaking down silos within the organization,\u00a0<\/span><span data-contrast=\"auto\">continuing to train our employees on Agile\u00a0<\/span><span data-contrast=\"auto\">ways of working<\/span><span data-contrast=\"auto\">,<\/span><span data-contrast=\"auto\">\u00a0and improving our ability to pivot our plans.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<h3><b><span data-contrast=\"none\">Question\u00a0<\/span><\/b><b><span data-contrast=\"none\">2<\/span><\/b><b><span data-contrast=\"none\">: What was the largest challenge in getting marketing people to understand the concept of a value stream?\u00a0<\/span><\/b><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/h3>\n<p><span data-contrast=\"none\">It wasn\u2019t the concept<\/span><span data-contrast=\"none\">\u00a0of a value stream that<\/span><span data-contrast=\"none\">\u00a0marketing struggled with, but rather what this methodology looked like in practice.\u00a0<\/span><span data-contrast=\"none\">Our biggest challenge was measurement.\u00a0<\/span><span data-contrast=\"none\">When<\/span><span data-contrast=\"none\">\u00a0you\u00a0<\/span><span data-contrast=\"none\">plan, fund, and deliver<\/span><span data-contrast=\"none\">\u00a0by departments, you get optimized into those silos. The trick was\u00a0<\/span><span data-contrast=\"none\">really about<\/span><span data-contrast=\"none\">\u00a0reorienting and re<\/span><span data-contrast=\"none\">&#8211;<\/span><span data-contrast=\"none\">wiring people to think about the business objective<\/span><span data-contrast=\"none\">\u00a0we\u2019re solving for<\/span><span data-contrast=\"none\">, not the departmental\u00a0<\/span><span data-contrast=\"none\">outputs<\/span><span data-contrast=\"none\">.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"none\">When we were looking\u00a0<\/span><span data-contrast=\"none\">to where we wanted to\u00a0<\/span><span data-contrast=\"none\">expand Agile within Planview<\/span><span data-contrast=\"none\">, we had the option to expand Agile within Dev<\/span><span data-contrast=\"none\">.<\/span><span data-contrast=\"none\">\u00a0<\/span><span data-contrast=\"none\">I<\/span><span data-contrast=\"none\">nstead<\/span><span data-contrast=\"none\">\u00a0we<\/span><span data-contrast=\"none\">\u00a0<\/span><span data-contrast=\"none\">looked further down the funnel<\/span><span data-contrast=\"none\">,<\/span><span data-contrast=\"none\">\u00a0where we saw the highest need. As Product\u00a0<\/span><span data-contrast=\"none\">began delivering more\u00a0<\/span><span data-contrast=\"none\">continuously<\/span><span data-contrast=\"none\">, it was hard for Marketing to keep up. We had difficulty prioritizing our work, which led to us sometimes delivering the wrong thing<\/span><span data-contrast=\"none\">,\u00a0<\/span><span data-contrast=\"none\">and were<\/span><span data-contrast=\"none\">\u00a0<\/span><span data-contrast=\"none\">\u00a0overwhelmed with too much work<\/span><span data-contrast=\"none\">. What we planned couldn\u2019t pivot to changing needs<\/span><span data-contrast=\"none\">, or what we planned was too big and by the time we delivered, it didn\u2019t matter \u2013 it missed the mark<\/span><span data-contrast=\"none\">.<\/span><span data-contrast=\"none\">\u00a0Morale was low. No one wants to be a value bottleneck.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559739&quot;:160,&quot;335559740&quot;:259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"none\">Part two of the\u00a0<\/span><span data-contrast=\"none\">Re<\/span><span data-contrast=\"none\">&#8211;<\/span><span data-contrast=\"none\">wire<\/span><span data-contrast=\"none\">\u00a0<\/span><span data-contrast=\"none\">was\u00a0<\/span><span data-contrast=\"none\">realizing<\/span><span data-contrast=\"none\">\u00a0that the\u00a0<\/span><span data-contrast=\"none\">Agile marketing\u00a0<\/span><span data-contrast=\"none\">team<\/span><span data-contrast=\"none\">\u00a0me<\/span><span data-contrast=\"none\">mbers<\/span><span data-contrast=\"none\">\u00a0<\/span><span data-contrast=\"none\">enjoy<\/span><span data-contrast=\"none\">ed<\/span><span data-contrast=\"none\">\u00a0planning and delivering in this way<\/span><span data-contrast=\"none\">, but our strong departmental leaders needed to be brought along too<\/span><span data-contrast=\"none\">.\u00a0<\/span><span data-contrast=\"none\">We needed them to\u00a0<\/span><span data-contrast=\"none\">lead the\u00a0<\/span><span data-contrast=\"none\">cha<\/span><span data-contrast=\"none\">ng<\/span><span data-contrast=\"none\">e.<\/span><span data-contrast=\"none\">\u00a0When we first started to transform the department, the deeply engrained hierarchy and processes were slow to\u00a0<\/span><span data-contrast=\"none\">adjust<\/span><span data-contrast=\"none\">.<\/span><span data-contrast=\"none\">\u00a0With an excellent Agile coach, some Agile-first additions, and the visible difference Agile\u00a0<\/span><span data-contrast=\"none\">w<\/span><span data-contrast=\"none\">ays of working\u00a0<\/span><span data-contrast=\"none\">had on our value\u00a0<\/span><span data-contrast=\"none\">delivery,<\/span><span data-contrast=\"none\">\u00a0the organization more fully embraced the change. That requires department heads to coordinate with the GTM<\/span><span data-contrast=\"none\">\u00a0teams<\/span><span data-contrast=\"none\">. It was bumpy the\u00a0<\/span><span data-contrast=\"none\">first\u00a0<\/span><span data-contrast=\"none\">month<\/span><span data-contrast=\"none\">,<\/span><span data-contrast=\"none\">\u00a0but<\/span><span data-contrast=\"none\">\u00a0it<\/span><span data-contrast=\"none\">\u00a0has improved.\u00a0<\/span><span data-contrast=\"none\">T<\/span><span data-contrast=\"none\">here are some inherent inefficiencies in that approach<\/span><span data-contrast=\"none\">, which<\/span><span data-contrast=\"none\">\u00a0invites inspection and adaption over time<\/span><span data-contrast=\"none\">, which we conti<\/span><span data-contrast=\"none\">nue to discuss and determine incremental ways to address<\/span><span
