While one runner carries the baton around the track, the other three runners\u00a0<em>stand around waiting<\/em>.<\/p>\n<p>If we ran the relay race like most of us run our businesses, it would look very different.<\/p>\n<p>Each of the idle runners would be running three other races, ensuring that they always have something to do. But each of those races don\u2019t start at exactly the same time, and each of the legs aren\u2019t run with exactly the same speed. In this scenario, it\u2019s the baton that\u2019s waiting for the runners, who are busy (and probably exhausted) from running their other races. As a result, all four races get slower. Much, much slower.<\/p>\n<p>In business, the runners are your workforce, and the baton is the unique value you offer to your customers. Business flow describes how well the work \u2014 i.e., the baton \u2014 is moving through your business system. It\u2019s not about effective resource utilization (how busy people are); it\u2019s about how much value is actually being produced, and how often.<\/p>\n<p>As an executive, watching the baton is your top priority. This helps you stay focused on keeping the work moving, not on keeping the workers busy.<\/p>\n<h3>Why Business Flow is Important<\/h3>\n<p>Business flow equips your business for agility, adaptability, and long-term success. It gives organizations numerous ways to grow and learn, particularly\u00a0through the following opportunities:<\/p>\n<ul>\n<li><strong>Competitive edge.<\/strong>\u00a0When the work is flowing, your business has opportunities to learn and improve. It can innovate quickly and invest in a cycle of delivering new products to market, collecting feedback and making adjustments.<\/li>\n<li><strong>Process improvement.<\/strong>\u00a0Flow describes how work moves within and throughout your business system. Observing and analyzing it can help you identify areas for improvement, such as places where bottlenecks form or unfinished work waits in queues.<\/li>\n<li><strong>Quality.<\/strong>\u00a0Work that flows allows you to focus on delivering higher quality outcomes. By introducing shorter feedback loops, you also introduce many more opportunities to adjust and improve.<\/li>\n<li><strong>Productivity.<\/strong>\u00a0Flow helps good people do great work. When the work flows, people can apply their time and skills to getting things done, instead of constantly context-switching, re-prioritizing, and reporting on progress.<\/li>\n<\/ul>\n<h3>3 Strategies to\u00a0Keep Business Flow Moving<\/h3>\n<p>Getting your business to flow will require your leadership in valuing \u201cdoneness\u201d over \u201cbusyness.\u201d Once again, we\u2019re concentrating on the baton \u2014 the work that actually has value.<\/p>\n<p>To do this successfully requires limiting the amount of work in process. For example, if there are 37 races underway and each runner is involved in multiple races, then asking everyone to focus on the baton doesn\u2019t help much. It\u2019s a painful process, but you\u2019ll have to limit how many batons you have in motion at one time.\u00a0Here are three strategies to help you maintain business flow and prioritize the right batons.<\/p>\n<h4>Start with visibility<\/h4>\n<p>In any business, much of the work is \u201cinvisible.\u201d You can\u2019t walk through the office and \u201csee\u201d the work piling up, as most of it is knowledge-based, stored in people\u2019s heads or on a computer somewhere. So the first step to focusing on flow is to\u00a0<em>make the work visible<\/em>.<\/p>\n<p>The easiest way to do this is with a visual\u00a0<a title=\"\" href=\"https:\/\/www.planview.com\/resources\/articles\/what-is-kanban-board\/\" target=\"_blank\" rel=\"noopener noreferrer\" data-ol-has-click-handler=\"\">kanban board<\/a>. Cards represent the work moving through the system, and the lanes on the board represent the value-adding steps that the work goes through.<\/p>\n<figure id=\"attachment_12161\" aria-describedby=\"caption-attachment-12161\" style=\"width: 1024px\" class=\"wp-caption alignnone\"><img loading=\"lazy\" decoding=\"async\" class=\"size-full wp-image-12161\" src=\"https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/02\/Desktop-board-new-UI-1024x576.png\" alt=\"\" width=\"1024\" height=\"576\" srcset=\"https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/02\/Desktop-board-new-UI-1024x576.png 1024w, https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/02\/Desktop-board-new-UI-1024x576-300x169.png 300w, https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/02\/Desktop-board-new-UI-1024x576-768x432.png 768w, https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/02\/Desktop-board-new-UI-1024x576-750x422.png 750w\" sizes=\"auto, (max-width: 1024px) 100vw, 1024px\" \/><figcaption id=\"caption-attachment-12161\" class=\"wp-caption-text\">Kanban boards make your work visible and help you focus on business flow.<\/figcaption><\/figure>\n<p>Now that the work is visible, you can see (and measure) how well it is flowing. In addition, everyone in your organization can now see the work. All of you know whether it\u2019s moving or not. Focusing our teams and our people on a shared view of the work gives us a platform for introducing cultural change into the organization.<\/p>\n<h4>Limit Work in Process<\/h4>\n<p>To improve the flow of work through your business, you can experiment with actions like automating repetitive tasks or removing unnecessary process steps. But, as a leader, one thing above all deserves your time and attention \u2014 and it\u2019s a job only you can do. You must limit how many things your business takes on; otherwise, you risk overburdening your organization.<\/p>\n<p>If you don\u2019t\u00a0<a title=\"Why Limiting Your Work-in-Progress Matters\" href=\"\/why-limiting-your-work-in-progress-matters\/\" target=\"_blank\" rel=\"noopener noreferrer\" data-ol-has-click-handler=\"\">limit work in progress<\/a>\u00a0(WIP), you\u2019re sacrificing your people \u2014 your most valuable asset \u2014 on the altar of busyness. When there\u2019s too much work clogging the system, the people working in that system are not able to deliver their best work. Context switching, multi-tasking, and work sitting around waiting for resource availability all combine to cripple productivity, output and motivation.<\/p>\n<h4>Cultivate a Lean Culture<\/h4>\n<p>Creating a sustainable business flow requires cultural change. A lifetime of working in organizations that reward busyness and hard work results in many bad work habits that employees won\u2019t be able to break on their own. The temptation to \u201cget started\u201d on something or \u201cshow progress\u201d is overwhelming. Limiting WIP is hard to do.<\/p>\n<p>But if you acknowledge that the business and its people have a limited capacity, you\u00a0<em>must<\/em>\u00a0make the hard decisions about what to take on, and what not to. Your task as a leader is to create the necessary cultural shift \u2014 to value delivery and flow over busyness and efficiency.<\/p>\n<h3>The Bottom Line<\/h3>\n<p>Focusing your organization on the baton \u2014 on\u00a0<em>flow<\/em>\u00a0\u2014 can yield tremendous benefits. It isn\u2019t easy, and it isn\u2019t something you can just delegate. Business flow requires leadership, cultural change, and discipline to manage and limit the work.
