Simply put: portfolio planning should always start by thinking first about your desired outcomes <\/a>This means that any decision to take on any new work or reprioritize work is guided by the organization\u2019s end goals (as illustrated in Figure 2 in December 2016 Forrester Report \u201cEight Steps For Building <a href=\"https:\/\/www.planview.com\/products-solutions\/solutions\/strategic-portfolio-management\/\">Strategic Portfolio Management<\/a>\u201d).<\/p>\n<p>Ultimately, this ensures the right work is getting done. But what exactly does this look like? By focusing on desired outcomes, you wind up having much better conversations with stakeholders about tradeoffs. Again, this puts you in the driver\u2019s seat to tackle the <a href=\"https:\/\/blog.planview.com\/managing-craziness-change-portfolio-management\/\">most valuable work<\/a> for the organization.<\/p>\n<p><a href=\"https:\/\/www.planview.com\/products-solutions\/solutions\/project-portfolio-management\/\" target=\"_blank\" rel=\"noopener noreferrer\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-4350\" title=\"Build Your Strategic Portfolio Management Practice with These Key Steps\" src=\"https:\/\/blog.planview.com\/wp-content\/uploads\/2017\/03\/109761_2q.gif\" alt=\"Build Your Strategic Portfolio Management Practice with These Key Steps\" width=\"952\" height=\"974\" \/><\/a><\/p>\n<p>When it comes to making tradeoff decisions, here are a few questions to ask:<\/p>\n<ul>\n<li>Is there truly a need for this initiative?<\/li>\n<li>Are there quantifiable outcomes associated with this initiative?<\/li>\n<li>Do we have any uncertainty about this initiative?<\/li>\n<\/ul>\n<p><strong>According to Forrester \u201cLeaders planning new initiatives must consider a number of factors to determine which will return the most value to the organization. These include identifying the need for the initiative, quantifiable outcomes, options, and areas of uncertainty. Using the portfolio to identify scenarios, companies can identify the best solution.\u201d<\/strong><\/p>\n<p>Let\u2019s also look at why it is critical to have visibility across the entire portfolio before making decisions about new projects. For example, executives will need this information when weighing the impact of new work on your resources, such as:<\/p>\n<ul>\n<li>Do we have the skills in-house to execute on new initiatives?<\/li>\n<li>Do the people with the right mix of skills currently have the bandwidth?<\/li>\n<li>Is outsourcing necessary at this time?<\/li>\n<li>Can the initiative wait until your people have the bandwidth?<\/li>\n<\/ul>\n<p>With this in mind, the big picture becomes much clearer and it is easier to prioritize new and existing projects. Again, it\u2019s all about choosing the work that will bring the most value. Inevitably, this process will highlight potential unplanned work that might require refocusing resources over lesser-value initiatives.<\/p>\n<p>Easier said than done? Sure, but one way to accomplish this is to <a title=\"IT Project Portfolio Management\" href=\"https:\/\/www.planview.com\/products-solutions\/solutions\/project-portfolio-management\/\" target=\"_blank\" rel=\"noopener noreferrer\">create and experiment with multiple \u201cwhat-if\u201d scenarios<\/a> for you and your stakeholders. This helps decision-makers at all levels make better choices \u2013 especially when new work involves cross-functional teams.
