class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>Lean transformation is a term used to describe the strategic, tactical, and operational improvements that organizations undergo in order to create more value for their customers. These improvements represent a fundamental, collective shift in business mentalities away from traditional business practices toward a more value-driven, streamlined approach.<\/p>\n\n\n\n<p>There is no single approach to Lean transformation: In some organizations, Lean begins as a grassroots effort, led by a single team or department, and eventually spreads throughout the organization. In others, the call for Lean transformation comes from the top, and involves a strategic, coordinated effort to embrace <a href=\"https:\/\/www.planview.com\/resources\/articles\/lean-methodology\/\" target=\"_blank\" rel=\"noreferrer noopener\">Lean practices, principles, and business structures<\/a>.&nbsp;<\/p>\n\n\n\n<p>However, the goal for all Lean initiatives tends to be consistent: To enable organizations to sustainably deliver more value for their customers.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-why-is-lean-transformation-important\"><span class=\"ez-toc-section\" id=\"Why_is_Lean_Transformation_Important\"><\/span>Why is Lean Transformation Important?<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>In the fast-paced, ever-evolving world we live in, the ability to deliver value efficiently and predictably is more important than ever. They are:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>A value-driven purpose<\/li><li>Continuous process improvement<\/li><li>Sustainable capability development<\/li><li>Lean management system<\/li><li>Lean thinking, mindset, assumptions<\/li><\/ul>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-value-driven-purpose\">Value-Driven Purpose<\/h3>\n\n\n\n<p>Organizations turn to Lean out of a desire to be able to consistently, predictably create and deliver more value with less waste. This is the fundamental purpose that drives all Lean transformations.&nbsp;<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p>It\u2019s important to define value in the Lean sense: Value, in Lean, refers to any activity, process, product, or outcome that benefits the customer. <\/p><\/blockquote>\n\n\n\n<p>Anything that does not add value to the customer is considered waste.&nbsp;This single concept should be a driving force of the entire Lean transformation, and the lens through which all decisions are made.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-continuous-process-improvement\">Continuous Process Improvement<\/h3>\n\n\n\n<p>Another fundamental Lean concept is the idea of continuous improvement\u2014more specifically, continuous process improvement.&nbsp;Continuous process improvement is far more difficult to achieve in practice than it might seem, because it requires organizations to <a rel=\"noreferrer noopener\" href=\"https:\/\/www.planview.com\/resources\/articles\/process-improvement\/\" target=\"_blank\">embrace experimentation<\/a>\u2014which means, occasionally, embracing failure as part of the learning process.&nbsp;<\/p>\n\n\n\n<p>The PDCA (Plan-Do-Check-Act) cycle is frequently used in Lean organizations to provide structure to continuous improvement efforts. Similar to the scientific method, the PDCA cycle involves developing a hypothesis, creating a plan to test that hypothesis, analyzing the results of that test, and then implementing any learnings. You can learn more about PDCA and other Lean tools in <a href=\"https:\/\/www.planview.com\/resources\/articles\/continuous-improvement-tools-techniques\/\" target=\"_blank\" rel=\"noreferrer noopener\">this article<\/a>.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-sustainable-capability-development\">Sustainable Capability Development<\/h3>\n\n\n\n<p>If you think of an organization as a human body, capability development is like strength training\u2014building and maintaining muscles that can be utilized to meet the organization\u2019s needs.&nbsp;<\/p>\n\n\n\n<p>Lean organizations promote sustainable capability development by:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Hiring a diverse workforce<\/li><li>Promoting from within the organization<\/li><li>Encouraging and sponsoring Lean education&nbsp;<\/li><li>Creating opportunities for professional development within the organization<\/li><li>Promoting diversity of thinking and healthy conflict<\/li><\/ul>\n\n\n\n<p>Low turnover can be seen as a key indicator of effective capability development.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-lean-management-system\">Lean Management System<\/h3>\n\n\n\n<p><a href=\"https:\/\/www.planview.com\/resources\/articles\/lkdc-lean-management-tools-leader\/\" target=\"_blank\" rel=\"noreferrer noopener\">Lean leadership<\/a> is servant leadership. Throughout a company\u2019s Lean transformation and beyond, the role of leaders isn\u2019t to tell teams what to do, but to unify teams around a shared goal, and then eliminate any obstacles preventing them from achieving it. <\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p>Leaders are called to spend more time \u201cin the trenches\u201d with teams, so that they can truly understand the issues teams are facing, and add value by helping to resolve those issues.&nbsp;<\/p><\/blockquote>\n\n\n\n<p>Another key element of Lean leadership is a commitment to being data-driven in decision making: To consistently create and deliver real value, opinion has to give way to fact. It\u2019s up to Lean leaders to reinforce a scientific, and data-driven approach to work.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-lean-thinking-mindset-assumptions\">Lean Thinking, Mindset, Assumptions<\/h3>\n\n\n\n<p>Finally, a successful Lean transformation requires a shift in thinking, mindset, and assumptions\u2014together, all of these elements combine to create organizational culture.&nbsp;<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p>Changing the culture of any organization is difficult, and does not happen overnight. <\/p><\/blockquote>\n\n\n\n<p>Some of the key cultural shifts that have to occur in order to complete a Lean transformation include:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Internalizing <a href=\"https:\/\/www.planview.com\/resources\/guide\/lean-principles-101\/lean-thinking-lean-practice\/\" target=\"_blank\" rel=\"noreferrer noopener\">Lean thinking<\/a>&nbsp;<\/li><li>Prioritizing the creation of <em>value <\/em>over the generation of profit<\/li><li>Embracing experimentation and failure; celebrating learning over \u201cwins\u201d<\/li><li>Committing to a data-driven approach to decision making<\/li><li>Encouraging horizontal communication; amplifying voices across the organization&nbsp;<\/li><li>Transforming the role of leadership; abandoning the idea that the highest-paid people have the best ideas<\/li><li>Encouraging transparency and accountability; discouraging \u201cpolitics\u201d<\/li><\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-phases-of-a-lean-transformation\"><span class=\"ez-toc-section\" id=\"Phases_of_a_Lean_Transformation\"><\/span>Phases of a Lean Transformation<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>Now that you know the components of a typical Lean transformation, let\u2019s unpack a way to look at the phases of a Lean transformation &#8212; the steps that an organization needs to take in order to enact sustainable change.&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-evaluation\">Evaluation<\/h3>\n\n\n\n<p>In this first step, organizations evaluate their needs, take inventory of their current organizational structures, and assess the approach they plan to take to their Lean transformation (launch a few teams and then spread, or top-down?)<\/p>\n\n\n\n<p>This is a time to answer big-picture questions about the goals and purpose of the Lean transformation:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>What are the needs driving us to pursue Lean transformation?&nbsp;<\/li><li>What are the underlying problems that we hope to address through transformation?&nbsp;<\/li><li>What are our initial and eventual goals for transformation?&nbsp;<\/li><\/ul>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-initiation\">Initiation<\/h3>\n\n\n\n<p>The next step is initiation &#8212; a time to secure executive buy-in, identify Lean champions, and launch educational programs to get everyone on the same page about what Lean is, what the goals of the transformation are, and what will be involved in the transformation.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-training\">Training&nbsp;<\/h3>\n\n\n\n<p>Next comes training &#8212; an essential part of a successful transformation. Some organizations will choose to bring in external Lean experts to guide them through this critical stage in their transformation. Training involves broader education across the organization around key Lean principles and practices.&nbsp;<\/p>\n\n\n\n<p>In addition to learning key Lean concepts &#8212; such as continuous improvement and <a href=\"https:\/\/blog.planview.com\/respect-for-people-leans-neglected-pillar\/\" target=\"_blank\" rel=\"noreferrer noopener\">respect for people<\/a> &#8212; it\u2019s important to specifically address how to operationalize these concepts in daily work. Why is this the case with a Lean transformation? Most often, it\u2019s because the transformation simply doesn\u2019t go deep enough.
