Visualizing your workflow&#8211;on a piece of paper during a workshop, or ideally, <\/span><a href=\"https:\/\/www.planview.com\/products-solutions\/products\/leankit\/online-kanban-board-for-lean-teams\/\"><span style=\"font-weight: 400;\">on a Kanban board that you use every day<\/span><\/a><span style=\"font-weight: 400;\">&#8211;is an important step to improving your workflow. Once you are able to see how work moves from \u201cto do\u201d to \u201cdoing\u201d to \u201cdone,\u201d you will be able to see where there are opportunities for improvement in your workflow.\u00a0<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Stop multitasking<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">As you probably know by now: <\/span><a title=\"\" href=\"https:\/\/www.psychologytoday.com\/us\/blog\/creativity-without-borders\/201405\/the-myth-multitasking\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">Research in neuroscience<\/span><\/a><span style=\"font-weight: 400;\"> says multitasking is a myth. But does that stop you from doing it? Maybe, maybe not. Because so many of us spend our days in and out of meetings, we tend to switch from one task to another and another without even realizing it. We spend a few minutes on task A, have a meeting about task B while preparing for a meeting about task C, then back to task A, etc.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Although some of this context switching is inevitable, there are some things you can do to limit it, an important factor when determining how to improve workflow. Consider:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Scheduling long, focused periods of \u201cheads down\u201d time to actually complete tasks<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Limiting non-essential meetings<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Dedicating specific days or times to specific tasks or types of work<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Dedicating specific days or times for meetings<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Limiting your Work in Progress (WIP)&#8211;more about that <\/span><a href=\"https:\/\/www.planview.com\/resources\/articles\/lkdc-getting-started-wip-limits\/\"><span style=\"font-weight: 400;\">here<\/span><\/a><\/li>\n<\/ul>\n<h3><span style=\"font-weight: 400;\">Break big tasks into smaller chunks<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">When prioritizing work, it\u2019s important to make sure that you\u2019re breaking it down into chunks that are actually actionable&#8211;eating the elephant one bite at a time, as they say. Otherwise, you might end up:<\/span><\/p>\n<ol>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Staring at the elephant, not sure how to even begin.<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Starting and restarting the same \u201cbite\u201d multiple times.<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Procrastinating eating the elephant until the last responsible moment.\u00a0<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Not doing as good of a job \u201cchewing\u201d as you could on each part, because you\u2019re trying to tackle the whole thing at once, leading to rework later on.<\/span><\/li>\n<\/ol>\n<p><span style=\"font-weight: 400;\">Breaking big projects down into actionable tasks <\/span><i><span style=\"font-weight: 400;\">before<\/span><\/i><span style=\"font-weight: 400;\"> you begin the work can help you keep big projects moving on schedule, on quality, and on budget.\u00a0<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Align first, then execute\u00a0<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">There\u2019s nothing more frustrating than getting halfway through a piece of work, only to realize that you were working on the wrong thing, or working with outdated information. <a href=\"https:\/\/info.planview.com\/kanban-roadmap-_ebook_lad_en_reg.html?_ga=2.221831896.1305764109.1591623495-1989643252.1512055285&amp;_gac=1.224544616.1587756568.CjwKCAjwnIr1BRAWEiwA6GpwNe9A8mvOPRtWaP5OYZHKj9jaFdkPIAZSK3Go_-EXhRZRF1cCdEHCUhoC8HYQAvD_BwE\"><img loading=\"lazy\" decoding=\"async\" class=\"alignnone size-full wp-image-14353\" src=\"https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/06\/planview-ebook-kanban-roadmap_800x200.jpg\" alt=\"\" width=\"800\" height=\"200\" srcset=\"https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/06\/planview-ebook-kanban-roadmap_800x200.jpg 800w, https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/06\/planview-ebook-kanban-roadmap_800x200-300x75.jpg 300w, https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/06\/planview-ebook-kanban-roadmap_800x200-768x192.jpg 768w, https:\/\/blog.planview.com\/wp-content\/uploads\/2020\/06\/planview-ebook-kanban-roadmap_800x200-750x188.jpg 750w\" sizes=\"auto, (max-width: 800px) 100vw, 800px\" \/><\/a><\/span><\/p>\n<p><span style=\"font-weight: 400;\">Abraham Lincoln is quoted as saying, \u201cGive me six hours to chop down a tree and I will spend the first four sharpening the ax.\u201d This can be interpreted in many ways, but we\u2019ll use it here to say: If you want to improve your workflow, make sure you build in a \u201cgather requirements\u201d or \u201cplanning\u201d step. A quick 10- or 15-minute alignment call can save you hours of rework down the line.\u00a0<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Standardize repetitive processes<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">Regardless of what line of work you\u2019re in, it\u2019s likely that much of your work follows one or more processes. Let\u2019s say that for 90 percent of your team\u2019s projects, there\u2019s a \u201cgather requirements\u201d step, a \u201cresearch\u201d step, an \u201cexecute\u201d step, a \u201creview\u201d step, and a \u201cdeploy\u201d step.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Do you have shared guidelines around what\u2019s included in each of those steps, and what the definition of \u201cdone\u201d is for each of them? Working to standardize process steps can drastically improve your team\u2019s overall efficiency and is a critical step in learning how to improve workflow.\u00a0<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Identify (and work to reduce) dependencies<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">There\u2019s a lot of value in having another set of eyes on a piece of work&#8211;it can be difficult to spot even glaring issues when you\u2019re too \u201cin the weeds\u201d with a given project. But dependencies can be a major killer of productivity&#8211;and often, they aren\u2019t as necessary as we lead ourselves to believe.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">As a first step, it can be helpful to identify dependencies before you begin a project, so that relevant stakeholders can plan ahead. The next level is to start actively reducing dependencies on projects by consolidating or eliminating unnecessary review steps.\u00a0<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Document everything<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">If you\u2019re trying to \u201cmove fast and break things\u201d a la Mark Zuckerberg, it might feel counterintuitive to slow down to document your process or findings. It might even feel like busywork, especially if you never do anything with all that documentation.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In my experience, teams who diligently, almost religiously, document everything they do are significantly more efficient than teams who don\u2019t. But what sets them apart is that they actually use their documentation&#8211;it\u2019s a living, breathing library of insights, processes, and resources&#8211;not just a thing their boss or compliance team makes them do. They use past learnings to drive future behavior, and they create working documents that make it easy for everyone to stay on the same page.\u00a0<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Prioritize work based on importance \/ urgency<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">Whether you use a to-do list or Kanban board to manage your tasks, it\u2019s important to have a systematic&#8211;and ideally, visual&#8211;way to differentiate your most important and urgent tasks from those \u201cnice to haves\u201d without hard-and-fast deadlines. Some teams use T-shirt sizes for this; others use a numeric approach. Figure out what will make sense for your team, and start prioritizing tasks accordingly.\u00a0<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Keep a running list of \u201clater\u201d tasks<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">You\u2019re in the middle of a project, and you get one of those exciting \u201cbig ideas\u201d for a new feature, campaign, or product&#8211;what do you do? If you drop everything and dive down a rabbit hole, you might fall behind on your current work. But if you don\u2019t \u201cstrike while the iron is hot,\u201d you might lose the inspiration!\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">One great feature of Kanban boards is that you can use them to brainstorm, plan, prioritize, and execute your work, all in one place. You can create a lane, on the far left of your board, and use it to hold those \u201chalf-baked\u201d ideas. But unlike the paper napkin you usually use to jot down ideas, your Kanban board is something you can come back to, ideate on, and then use to create a full-fledged, prioritized card.\u00a0<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">Focus on \/ measure flow\u00a0<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">If you really want to improve your workflow, you need metrics to measure your performance. There are several ways to measure workflow, such as <\/span><a href=\"https:\/\/www.planview.com\/resources\/articles\/lean-metrics-improve-flow\/\"><span style=\"font-weight: 400;\">throughput, lead time, cycle time, and others<\/span><\/a><span style=\"font-weight: 400;\">.
